Use a shared baseline
Document the current fleet, kilometres, fuel, maintenance, vehicle replacement cycle, depot loads and operating constraints. Finance and operations should agree on the baseline before comparing alternatives.
Model scenarios, not a single forecast
Test electricity tariffs, vehicle utilisation, charging efficiency, infrastructure stages, financing and residual value as ranges. Show which assumptions have the greatest effect on total cost and cash flow.
- Base case
- Higher energy-cost case
- Delayed grid-upgrade case
- Faster fleet-growth case
Define approval gates
Separate feasibility, pilot, first operational stage and portfolio rollout. Each gate should have a decision owner, evidence required, budget boundary and measurable success criteria.
